The client assigned a Global Partner Solutions expert the task of creating and implementing a recovery plan for one of its troubled suppliers. The supplier was extremely late in delivering parts; about 80% of overall production was late to P.O. demand dates. Poor reporting to customer, weak quality system in place, and obvious lack of supplier management were amongst the incentives for the OEM to have our expertise involved with their supplier.
Following the assessment made by our agent, an aggressive but realistic recovery plan was put together, bought into by all parties, and distributed. The objective was to achieve: (0) late P.O. lines within (3) months. Within the first week of our involvement, an efficient reporting methodology was put in place based on our client’s needs. Then, an exhaustive effort was put on the implementation of tools facilitating the measurement of various spheres of the manufacturing system. It specifically focused on its own supplier base where the absence of a predictable turnaround time was creating bottlenecks at final inspection, identification and delivery to customer. An expediting program with the intent to teach supplier management best practices was deployed. Later on, an extensive analysis of the internal processes was made. It resulted in leaning out the production cycle, detailed capacity planning for all machines, elimination of over quality and more. Within the (3) month window, this supplier was on track and continues to excel.
